Business Cycle
Where is this company's market in its cycle, and what does that phase mean for it?
South Korea's online food-delivery market was still in a demand-expansion phase in 2024, but Yogiyo's own transactions and share came under pressure by February 2025 as Coupang Eats took share. Coupang Eats' lower-fee free delivery spurred app use and pushed the market toward record transactions in 2024.
By February 2025 Yogiyo's monthly transactions were falling by a record amount while Coupang Eats continued to take market share.
Competitive Advantages
Which advantages over its rivals hold up, and why are they hard to copy?
Yogiyo's distribution edge is its partner-linked subscription growth and first-domestic ChatGPT restaurant-search route; membership delivery benefits themselves are not unique because Coupang Eats also offers a subscriber delivery benefit. Subscribers to Yogipass X with Naver Plus Membership rose 39.7% year-on-year by September 2026, and Naver Plus and Toss partnerships also played a role in increasing subscribers.
Yogiyo's ChatGPT app provides restaurant search, menu recommendations, and store data, and the company described itself as the first domestic delivery operator to do so. Coupang Eats offered free group delivery to Wow subscribers, while Yogiyo Pass X offered free delivery only above a minimum order value.
Competitive Disadvantages
Where do rivals beat it, and what does each gap cost?
Coupang Eats can attract language-limited diners with its English interface while gaining market share as Yogiyo's transaction volume falls. Coupang Eats was available in Korean and English, unlike Yogiyo and Baemin. In February 2025, Yogiyo and Baemin had their biggest-ever monthly transaction drops as Coupang Eats continued to take market share from them.
Yogiyo's restaurant commission was 12.5%, while rival free-delivery plans charged lower commission rates plus separate delivery fees.
Growth Drivers
What could change its growth trajectory, and what would confirm it?
Yogipass X subscribers exceeded 1.3 million this month, and Yogiyo said the free-delivery membership played a significant role in its profitability transition. Yogipass subscribers exceeded one million last month.
Baemin and Yogiyo are Korean food-delivery apps used by Korean and foreign customers. Coupang Eats offers Korean and English, unlike Baemin and Yogiyo.
Market Outlook
Is its category moving in its favor or against it?
South Korea's delivery market was expanding in 2024, while Yogiyo's relative position weakened by February 2025 as Coupang Eats gained share. The market was forecast to reach 27–28 trillion won that year, and January–September transactions rose to 21.4 trillion won from 19.6 trillion won a year earlier. Yogiyo's monthly transaction volume fell by a record amount in February 2025.
In a survey of food-delivery app users, 62% ranked delivery fees as their top consideration for using the apps. Baemin controlled 61% of South Korea's online food-delivery market as of October 2024. Coupang Eats' member free-delivery offer increased its app users and took share from Baemin and Yogiyo.
Pricing Strategy
How does its pricing position it against rivals?
On April 1, Yogiyo reduced the monthly fee for Pass X from 4,900 won to 2,900 won, while on April 13 Coupang raised its monthly Wow subscription to 7,890 won, making Yogiyo’s membership cheaper than Coupang’s. Yogiyo Pass X provided free delivery on orders above 15,000 won, whereas Coupang Wow included free group delivery for subscribers.
Baemin Club’s monthly plan offered free group delivery and discounted fees for individual orders, and Baemin 1 Plus charged restaurants a 6.8% commission plus delivery fees, Coupang Smart Pricing a 9.8% commission plus a delivery charge, and Yogiyo a 12.5% commission.
Risk Factors
Which risks could break the thesis, and what would warn of them?
A delivery-subcontractor data breach exposed Yogiyo to customer-privacy risk because delivery addresses and instructions could be compromised.
On August 14, unauthorized access occurred in a system operated by a delivery-services subcontractor, and Fly, which subcontracted through Barogo, provided delivery services for Yogiyo. The exact number of affected customers remained under investigation, and Yogiyo suspended personal-data processing by Fly through Barogo following the incident.
Product Overview
What does the product do for its buyer, and how is it delivered?
Yogiyo lets users find restaurants and get meals delivered, with Baemin and Coupang Eats—available in Korean and English—as alternatives. The app covers restaurants across Korea and delivers to where users are staying, and travelers can browse menus in Chinese and order during a trip.
Baemin and Yogiyo are Korean food-delivery apps serving Korean and foreign users, while Coupang Eats was available in Korean and English, unlike Baemin and Yogiyo.
